California Heat Pump Group Buy Scales Up Amidst Summer Heatwaves
Following a failed initial launch in early 2026, the California initiative has found traction in Los Angeles and the Bay Area, though experts warn that running costs remain a variable factor for homeowners.

A California initiative utilising bulk purchasing to reduce heat pump prices has gained significant traction following recent heatwaves. Vayu, in partnership with VoltHub, launched the first California Heat Pump Group Buy last year, offering discounts of 15 to 30 per cent on equipment. The scheme allows installers to secure multiple jobs simultaneously, making carbon-free heating and cooling more accessible. While early attempts in early 2026 failed due to low interest, summer heatwaves drove significant demand. Similar models exist in Canada, such as Energy Gabriola, which has installed over 1,000 units. Experts note that while group buys can foster social adoption, running costs vary by region and efficiency, and suitability depends on individual home characteristics.
Shreyas Sudhakar, founder of Vayu and former rocket propulsion engineer at Blue Origin, leveraged recent heatwaves to promote the group-buy scheme after advertising it online. With only 54 per cent of California homes equipped with central air-conditioning, rising temperatures created an urgent need for cooling solutions. Sudhakar observed that while heat pumps often cost more than cooling-only air conditioners, the group-buy model offered a bulk discount that could defray installation costs. After advertising the venture, he was flooded with queries, contrasting sharply with the lack of interest seen during an earlier attempt in early 2026.
The program is currently available in the Los Angeles and Bay Area regions. Among the first participants was Naoya Kanai, a data scientist in San Mateo, who joined the initial group of roughly 10 customers. Kanai’s two-story home’s system cost approximately $14,500, providing heating and cooling via existing ductwork. He noted that the new system provided a more comfortable and steady flow of air compared to his previous gas furnace and air conditioner, allowing him to remain indoors comfortably despite the external heat.
Andrew Sissons of Nesta highlights the potential for "social contagion," where visible installations encourage neighbours to adopt similar technology. Sissons, director for a sustainable future at the UK-based policy innovation charity, noted that seeing neighbours install heat pumps can convince others on the block to follow suit, similar to the adoption of solar panels. However, he cautioned that high-quality installations and good aftercare are essential to ensure the positivity lasts, as every home generally requires a slightly different system.
Roxana Shafiee from the Harvard University Center for the Environment warns that running costs for heat pumps can exceed those of gas furnaces in certain regions, particularly where electricity is expensive. She noted that group buys may not resolve this issue for all users, as efficiency varies. While some case studies suggest heat pumps cost less to run when factoring in installation costs, this is not always the case. Kanai, however, crunched the numbers and found his new system would likely not cost much more to operate than a gas furnace.
Paul Holroyd, a resident of Ottawa, Ontario, participated in a similar Canadian scheme (Fern), noting a 7 per cent discount and citing environmental concerns, including local wildfire smoke, as primary motivators. Holroyd spent almost $20,000 CAD and emphasised that the decision was driven by environmental impact rather than immediate financial payback. His experience mirrors the growing trend across North America, where group-buy models are increasingly being used to accelerate the transition to carbon-free heating and cooling.
